works

Each department is scored on a 0–4 scale based on four dimensions: tool adoption frequency, usage sophistication, training maturity, and team independence. The average maps to an AI fluency level.

L0 AI Curious

The team has little to no AI tool usage. This is the starting point — awareness is building, but adoption hasn’t begun.

L1 AI Explorer

Some individuals are experimenting with AI tools. Usage is informal and sporadic — there’s curiosity but no structure yet.

L2 AI Practitioner

AI tools are used regularly for specific tasks. There may be some training, and a growing number of team members participate.

L3 AI Native

AI is integrated into daily workflows. Most team members use AI tools independently, with structured training in place.

L4 AI Leader

The team builds custom AI workflows, mentors others, and tracks AI impact. They’re at the frontier of AI adoption.
